Organization: Community-rooted nonprofit serving middle and high school youth in Southwest Chicago through free tutoring, college readiness, and leadership programming. Small dedicated staff managing high program volume.

The challenge:

Roles had blurred over time, workload was unevenly distributed, and leadership was absorbing work that should have been delegated. The team was capable but stretched, and there was no shared system for surfacing where things were stuck.

What we did:

Used structured discovery to surface hidden workload patterns and role confusion. Introduced Scrum with one shared board, sprint planning, daily check-ins, and retrospectives on a two-week cadence, then moved responsibilities to the right people one handoff at a time.

What changed:

  • Blurred roles and overwork were surfaced and addressed
  • Leadership freed up to focus on the work they were actually hired to do
  • Staff gained clarity on what was expected and what success looked like
  • Capacity opened up for programming, fundraising, and community partnerships
