The challenge:
Significant impact delivered through a structure that depended entirely on clear coordination and efficient use of limited capacity. The team was running on individual heroics rather than a shared system.
What we did:
Scrum, sized for one. We began with the Executive Director running her own sprints, then expanded the system to the broader team as the value showed. We also documented the operations and tools that had lived only in one person's head.
What changed:
- One-person scrambles became shared, visible work
- Strategic planning finally made the calendar, with a documented roadmap
- Team capacity grew without adding chaos
- The organization now coordinates work through a system that scales with its volunteer base
