Organization: South Side Youth Arts Organization, Chicago. 501(c)(3) nonprofit providing free visual arts and art therapy programs for young people. Two locations, multiple studio and school-based programs, sizable team across multiple departments.

The challenge:

Creative programming and operational complexity were pulling in different directions. Work was scattered across departments, updates lived in too many places, and momentum on key initiatives kept stalling.

What we did:

Started by listening, with staff interviews and meeting observation across all departments. Led a Scrum rollout in which each department built its own sprint board. We facilitated the first sprint, guided the second, and observed the third, so by the end the team owned the system. Built team habits around capacity planning, daily alignment, and regular retrospectives, supported by a shared communication standard and a central knowledge hub.

What changed:

  • Replaced scattered work with shared rhythm across departments
  • Projects that had previously stalled began moving again
  • Sprint planning gave the team a shared language for what was doable, surfacing where people had been overcommitting
  • Staff reported stronger communication, more confidence, and clearer ownership of work
